The growth challenge
Candidate flow was never Scout Lab's problem. The firm has 35,000 followers on LinkedIn, mostly account executives and sales leaders in software, and a new job post typically pulls 100 applicants the same day. The constraint sat on the other side of the market: new clients.
Business development ran through Thomas, his VP of Talent Acquisition and the recruiters' own networks. It worked, but it was happenstance. Nobody knew when the next job order was coming in.
Three or four years ago Scout Lab started hiring lead generation firms. Some were good, some were awful, and most wanted $4,000 to $5,000 up front. Several took the money and delivered nothing. Thomas then brought lead generation in house and opened an office in India. That did not hold up long term either. The office closed, and Scout Lab was back to square one.
We had been burned by a number of different lead gen firms paying four or five thousand dollars up front and literally got nothing. So the ROI was terrible.
Thomas RobinsonFounder and President, Scout LabHow Bolt solved it
Thomas screened every new vendor on one condition: no more paying up front. Bolt agreed to be paid on performance, which put both sides on the same scoreboard. From there the work came down to four things.
Paid on performance
No upfront fee. Bolt is compensated when Scout Lab is compensated, so both sides are chasing the same number.
Inbox first, then volume
Dedicated sending infrastructure, reply rate tracked against every email sent, and at least 1,000 emails a day so the market returns data fast.
An offer built on live demand
Each email led with a strong candidate, sent to companies showing a buying signal inside Scout Lab's ideal client profile: fresh funding, a change in leadership, an open sales role.
Channels beyond job posts
Outreach to venture capital and private equity firms. One VC managing partner replied and introduced a portfolio company, which signed on two sales roles 11 days later.
Thomas and Bolt also meet every week. When a slower stretch is coming, it gets flagged before it happens, not explained after. And campaign timelines are called in advance, then hit on the day.
What's interesting about you is you do what you're going to say and the results are there. A lot of times you'll hear from lead gen companies, oh, you're going to get this X, Y, and Z, and that doesn't happen.
Thomas RobinsonFounder and President, Scout LabThe system, step by step
Faiyan breaks down the exact system behind Scout Lab's numbers in ten minutes: how the infrastructure is set up, how much volume to send, what makes the offer land, and which ratios to hold yourself to.
Scout Lab campaign ratios, as shown in the video. The benchmarks to beat: a total reply rate of at least 0.8% to 1%, 1,000 emails a day, and 20% of positive replies booking a call.
The results

We only have X amount of job slots in LinkedIn and they're expensive and we're having to move some around because we have so many jobs, which is great. And that's a problem we haven't had in two years.
Thomas RobinsonFounder and President, Scout LabWhat's next
Thomas's bar for 2027 is higher still. With a baseline of what works now established, the plan is to put more volume behind it, and to grow Scout Lab's headcount to keep up with the job orders.
I absolutely think we double that number in 2027. Whatever the number is… I think we double it or triple it because we've established kind of a frame rate and a baseline of what works for us.
